Ask a contractor when they found out a job was unprofitable, and the answer is almost always the same: "when we sent the final invoice" — or worse, "when the accountant closed the year." By then, nothing can be done. The margin didn't disappear at the end. It leaked away in the middle, unnoticed.

The four most common margin leaks

1. Unrecorded extra work. The client asks for "one small change" on site, the foreman says yes, and nobody writes it down. Ten small changes later, you have delivered a bigger job for the original price.

2. Hours that never reach the invoice. Paper timesheets get lost, rounded down, or arrive after invoicing. If hours are recorded somewhere other than where invoicing happens, some of them will always go missing in between.

3. Material costs booked late. Invoices from suppliers arrive weeks after the material is used. If you only see costs when accounting processes them, your "current" job margin is always a month out of date.

4. Nobody owns the number. The site manager knows the progress, the office knows the costs, the owner knows the contract. Each sees a piece; nobody sees the margin.

The fix is not more reporting — it is one place where costs, hours and revenues meet the job while it runs:

• Every hour is recorded against the job, on a phone, the day it happens.
• Every cost lands on the job as it is incurred, not when it is accounted for.
• Extra work is recorded as a change with a price, not as a favor.
• The margin per job is visible to whoever runs it — daily, not quarterly.

When a job starts drifting, you see it while you can still talk to the client, re-plan the crew or stop the leak. That conversation in week three is uncomfortable. The same conversation after the final invoice is pointless.
